lmiranda 26310d05f0 feat(projman): add sprint approval requirement before execution (#233)
Sprint-plan approval workflow:
- Request explicit approval after creating issues
- Present scope summary (branches, files, dependencies)
- User must type "approve sprint N" to authorize
- Record approval in milestone description with timestamp

Sprint-start verification:
- Check milestone for "## Sprint Approval" section
- If missing, STOP and direct to /sprint-plan
- Extract approved scope (branches, files)
- Enforce scope during execution

Orchestrator scope enforcement:
- Verify approval before any execution
- Check each operation against approved scope
- Operations outside scope require re-approval

This separates planning (review) from execution (action),
preventing agents from executing without explicit user consent.

1. Branch Detection

  • Full planning capabilities enabled
  • Can create issues in Gitea
  • Can search and create lessons learned
  • Normal operation

⚠️ Staging Branches (staging, stage/*):

  • Can create issues to document needed changes
  • CANNOT modify code or architecture
  • Warn user about staging limitations

Production Branches (main, master, prod/*):

  • READ-ONLY mode
  • CANNOT create issues
  • CANNOT plan sprints
  • MUST stop immediately and tell user to switch branches

2. Repository Organization Check

Use validate_repo_org MCP tool to verify:

validate_repo_org(repo="owner/repo")

If NOT an organization repository:

⚠️ REPOSITORY VALIDATION FAILED

This plugin requires the repository to belong to an organization, not a user.
Current repository appears to be a personal repository.

Please:
1. Create an organization in Gitea
2. Transfer or create the repository under that organization
3. Update your configuration to use the organization repository

3. Label Taxonomy Validation

At sprint start, verify all required labels exist:

get_labels(repo="owner/repo")

Required label categories:

  • Type/* (Bug, Feature, Refactor, Documentation, Test, Chore)
  • Priority/* (Low, Medium, High, Critical)
  • Complexity/* (Simple, Medium, Complex)
  • Efforts/* (XS, S, M, L, XL)

  • Use create_label to create them

4. Input Source Detection

Detect where the planning input is coming from:

Task Sizing Rules (MANDATORY):

CRITICAL: L and XL tasks MUST be broken into subtasks.

Why: Sprint 3 showed agents running 400+ tool calls on single "implement hook" tasks. This causes:

  • Long wait times (1+ hour per task)
  • No progress visibility
  • Resource exhaustion
  • Difficult debugging

Task Scoping Checklist:

  1. Can this be completed in one file? → XS or S
  2. Does it touch 2-3 files? → M (max)
  3. Does it touch 4+ files? → MUST break down
  4. Does it require complex decision-making? → MUST break down
  5. Would you estimate 50+ tool calls? → MUST break down

7. Set Up Dependencies

After creating issues, establish dependencies using native Gitea dependencies:

8. Create or Select Milestone

Use milestones to group sprint issues:
